The Four Scoring Dimensions

We score every potential Claude use case on four dimensions. Each dimension is scored 1โ€“5. The total score (maximum 20) determines initial ranking, with additional qualitative adjustments for strategic alignment and risk factors.

Dimension 1: Economic Value (1โ€“5)

How significant is the financial impact if this use case delivers as expected? Score 5 for use cases with >ยฃ500K annual impact at full deployment. Score 4 for ยฃ200โ€“500K impact. Score 3 for ยฃ75โ€“200K. Score 2 for ยฃ25โ€“75K. Score 1 for <ยฃ25K. Without a bottom-up value estimate, this dimension becomes subjective.

Dimension 2: Implementation Complexity (1โ€“5, inverted)

How complex is the deployment? Lower complexity scores higher. Score 5 for use cases requiring only Claude Cowork access and a workflow design โ€” no integration work, no data infrastructure. Score 4 for use cases requiring standard API integration or a single MCP server. Score 3 for use cases requiring multiple integrations or moderate data pipeline work. Score 2 for use cases requiring significant custom development or complex data access. Score 1 for use cases requiring major infrastructure investment, sensitive data handling, or regulatory approval.

Dimension 3: Adoption Likelihood (1โ€“5)

How likely is this use case to achieve genuine adoption? This dimension is often underweighted but is critically important โ€” a use case with 5/5 economic value and 5/5 implementation simplicity scores 0 in practice if the relevant team refuses to use it. Consider: does the team have a pressing pain point Claude addresses? Is there a natural champion? Is the workflow currently documented? Is there recent precedent of successful tool adoption in this team? Score accordingly.

Dimension 4: Strategic Alignment (1โ€“5)

Does this use case advance the organisation's strategic priorities? Score 5 for use cases that directly accelerate a board-level priority. Score 3 for solid departmental value without strategic connection. Score 1 for use cases that are genuinely valuable but disconnected from current strategic direction. This dimension matters for building internal support, not just for the quality of the use case itself โ€” a use case with a 3 in strategic alignment is harder to resource and maintain executive attention for than one with a 5.

Score each use case independently before comparing them. The comparison should come from the scores, not from your intuitions about priority. You'll often be surprised โ€” what seemed like an obvious winner frequently scores lower than expected on adoption likelihood or implementation complexity when you work through the scoring rigorously.

The Prioritisation Quadrant

Once scored, plot your use cases on a 2ร—2 quadrant with total score on one axis and time-to-first-value on the other. This gives you four categories with clear action implications:

Quick Wins

High Score + Fast Value

These are your first deployments. High economic impact, low complexity, good adoption conditions. Build these in the first 90 days. They generate the early ROI data that funds subsequent use cases and build the internal credibility that drives adoption.

Major Investments

High Score + Longer Timeline

Significant value but require more implementation time. Schedule these for months 4โ€“12. The quick wins from the first quadrant generate the budget and organisational buy-in that funds these. Don't try to start here โ€” you won't have the credibility yet.

Fill-In Work

Lower Score + Fast Value

Easy to implement but modest impact. Useful for building Claude capability and culture in teams that will later tackle higher-impact use cases. Don't over-invest here โ€” they're sandboxes, not production priorities.

Avoid or Defer

Lower Score + Longer Timeline

High complexity, modest value. Either eliminate these from the roadmap entirely or defer until you have clear evidence the value assessment was wrong. These are where organisations waste the most engineering and change management effort.

Knowledge Synthesis & Report Generation (Research, Strategy, Consulting)

Synthesising information from multiple internal sources into structured reports, briefings, or analyses. Very easy to deploy with Cowork and basic MCP connections to document repositories. The adoption score is moderate because knowledge workers often have identity investment in the synthesis work โ€” they need to see Claude as a research accelerator, not a replacement for their analysis. Get the framing right and adoption comes quickly; get it wrong and you have a vocal sceptic problem.

Customer Communication Drafting (Sales, Customer Success, Support)

Value: 3 Complexity: 5 Adoption: 5

Drafting personalised customer communications โ€” proposals, follow-up emails, customer success plans โ€” at speed. Scores high on complexity (minimal integration work) and adoption (most salespeople and customer success managers are enthusiastic immediately). Economic value is solid but moderate at the individual level โ€” the ROI case requires high volume or connection to win rate improvements to hit the top tier.

Anti-Patterns: Use Cases That Look Good but Score Poorly

Some use cases attract significant internal enthusiasm but consistently underperform against the scoring framework. Understanding why helps you defuse the internal political pressure to build them before you've proven value elsewhere.

The "Chatbot for Everything" Trap

Deploying a general-purpose internal knowledge chatbot โ€” a Claude interface connected to your SharePoint or Confluence โ€” sounds compelling and is technically simple. But it consistently underperforms on adoption. Employees don't have a strong pull-through behaviour that creates a habit. Unlike a specific workflow with a specific pain point, a general Q&A interface requires users to self-discover use cases, and most don't invest that effort. This isn't never worth doing, but it's a poor first use case because it doesn't generate the specific, measurable wins that sustain momentum.

The AI Agent for Regulated Decisions

Use cases where Claude makes or significantly influences a regulated decision โ€” credit approval, clinical diagnosis, legal advice โ€” score low on implementation complexity not because the AI component is hard, but because the regulatory review, risk committee approval, and compliance framework required around it is extensive. These use cases often have genuine long-term value, but they belong in the Major Investments quadrant โ€” not the first deployment. The Executive Vanity Project

Every organisation has one: the AI use case that a senior executive is personally excited about, often based on a demo they saw at a conference. It may have genuine value, but it frequently scores poorly on adoption likelihood (it solves a problem the executive has, not a problem the users have) and implementation complexity (demos never show the integration work). These are the use cases most likely to consume resources, fail to achieve adoption, and damage the reputation of the broader AI programme. Handle carefully.

Sequencing Your Use Case Roadmap

A prioritised list is not the same as a sequenced roadmap. Before converting your ranked use cases into a deployment plan, apply three additional filters: dependency mapping (some high-value use cases require data infrastructure that a lower-priority use case would build), team capacity (don't start two complex deployments simultaneously), and learning value (some use cases teach you things โ€” about your data quality, your governance framework, your champions' capabilities โ€” that make subsequent use cases materially easier).
